Break-even ACOS: Set an Ad Spend Ceiling Before You Scale

Translate pre-ad margin into an advertising limit so campaign growth does not quietly erase order profit.

ACOS needs a profit context

Advertising cost of sales divides ad spend by ad-attributed sales. The same ACOS can be sustainable for a high-margin product and unprofitable for a low-margin one. Evaluate the ratio against the amount left after product, marketplace, fulfillment, and other variable costs.

Calculate the ceiling from pre-ad profit

  • Calculate net sales for the advertised orders.
  • Subtract every variable cost except advertising.
  • Divide the remaining pre-ad profit by net sales.
  • Use the result as an approximate break-even ACOS for that scenario.
  • Set a lower target ACOS to preserve the operating profit you need.

Use different ceilings for different products

A single account-wide target ignores product margin, repeat-purchase behavior, launch stage, and marketplace costs. Assign targets by SKU or product group, then judge keywords and campaigns against the economics of the products they actually sell.

Recalculate after any major input changes

A price reduction, storage increase, supplier change, return-rate shift, or fee change can move the ceiling. Recheck break-even ACOS before large budget increases and after promotions rather than treating it as a permanent account setting.
