Reduce Amazon FBM Order Defect Rate With a Root-Cause Control

Trace negative feedback, A-to-z claims, and chargebacks to order-level causes before Amazon seller-fulfilled account health deteriorates.

How should an Amazon seller reduce Order Defect Rate?

Download the current Order Defect Rate report, identify every seller-fulfilled order contributing to the metric, and connect each defect to one of its components: negative seller feedback, an A-to-z Guarantee claim, or a credit-card chargeback. Correct the operational cause rather than asking customers to remove valid signals.

Amazon defines ODR over a 60-day period and requires sellers to keep it below 1% for seller-fulfilled orders. Because one order can contain more than one defect signal but is counted as a defective order once, reconcile at the order level before estimating when the rate will change.

Create an order-defect case table

  • Record order ID, order date, SKU, promised dates, actual ship and delivery events, tracking, carrier, customer contact, refund, return, feedback, claim, chargeback, and current status.
  • Mark the defect component or components and the date each entered the report.
  • Preserve the listing, shipping template, handling time, inventory state, pack evidence, and buyer message thread that existed for the order.
  • Classify the root cause as catalog expectation, inventory, handling, carrier, delivery, product quality, wrong item, damage, communication, refund, fraud, or process error.
  • Assign a corrective-action owner, due date, verification evidence, and recurrence check.

Fix the workflow that created the defect

Use the defect cluster to choose the smallest effective fix. Inventory cancellations require stock-source and reservation controls; late or missing deliveries require realistic handling, shipping settings, valid tracking, and carrier review; product complaints require SKU, condition, quality, and packaging checks; communication failures require clear ownership and response procedures.

Do not compensate for an unreliable process by extending every promise or issuing automatic refunds without analysis. Test whether the correction improves delivery, claims, feedback, refunds, and contribution for the affected SKU or lane.

Review disputes and appeals carefully

  • Use the specific feedback-removal, A-to-z response, chargeback response, or Account Health workflow shown for the order.
  • Dispute only when the evidence meets the current eligibility rule; do not make repeated unsupported submissions.
  • Keep buyer communication inside permitted Amazon channels and never pressure a buyer to change feedback or withdraw a valid claim.
  • If offers are deactivated, follow the Account Health appeal path and describe verified causes, completed corrections, and ongoing controls.
  • Recalculate the rolling metric from the order report and confirm when older defects leave the evaluation window.

Understand scope and exceptions

ODR applies to seller-fulfilled orders. Late Shipment Rate, cancellation rate, Valid Tracking Rate, and On-Time Delivery Rate are separate metrics and need separate controls even when they share the same operational cause. FBA order issues and product-policy violations also follow different processes.

Use the current [Amazon Order Defect Rate policy](https://sellercentral.amazon.com/help/hub/reference/external/G200285170) and the account-specific report. Metric windows, exclusions, appeal options, and enforcement can change, so verify live guidance before promising a recovery date.
