Lost revenue overstates what the business lost
The economic loss from a missed order is not the full selling price because variable product and fulfillment costs were not incurred. Begin with the contribution profit the order would likely have created.
Add the wider operating effects
- Lost contribution during the unavailable period.
- Urgent production, freight, preparation, or transfer expense.
- Advertising inefficiency while availability changes or campaigns restart.
- Possible loss of repeat purchases or basket relationships.
- Team time spent managing the shortage and recovery.
Estimate demand with a range
Use recent comparable demand, seasonality, planned promotions, and observed substitution to create downside, base, and upside lost-unit estimates. A single aggressive forecast can justify too much emergency spending.
Compare prevention with recovery
Calculate the carrying cost and downside risk of additional safety stock. The right buffer is not the one that makes stockouts impossible; it is the one that balances expected shortage cost with cash, storage, and obsolescence risk.
